Most small shops live at one of two extremes on quality. Either there's no system at all — inspection is whatever the operator remembers to check, and a bad batch is caught by the customer instead of the shop — or a big customer forced a binder of procedures nobody follows, so the paperwork exists but the parts still go out wrong. Both feel like quality management. Neither is. A quality system that fits a small shop is the smallest set of inspection, documentation, and corrective-action habits that actually get done every time — not the biggest binder you can assemble.

The trap is thinking quality is a document. It isn't. It's a handful of checks that happen at the right moments, a record thin enough that people actually keep it, and a loop that turns each escape into a fix that sticks. Get that working and it protects margin. Bury it in paperwork and it protects nothing.

  4. Run a real corrective-action loop. When something escapes, find why it happened, change the process, and verify next run that the change held. A reminder is not a fix.

  5. Build it in layers. Add the next checkpoint only when the last one is a reliable habit. A small system that runs beats a complete one that doesn't.

Sometimes a certification is a hard requirement to win certain contracts, and if so that's a business decision about which markets you're chasing. But you do not need a certification to have real quality — and a certificate on the wall doesn't make parts good if the habits behind it are faked. Build the working habits first: first-article checks, thin records, a real corrective-action loop. If a customer later requires certification, you'll be formalizing a system that already runs instead of inventing one from scratch.

How much documentation is enough for a small shop?
Enough to answer three questions and no more: what did we check, what did we find, and what did we do when something was wrong. If your records can show that a job was inspected, that a defect was caught, and that a corrective action was taken and verified, you have enough. Anything past that is paperwork you're maintaining for its own sake — and the more forms you add, the less likely any of them get filled in honestly under production pressure.
